Think about how much you spent on paid leads last year. Zillow. Realtor. Facebook ads. Google PPC. Whatever your thing is, think about the real number.
Now ask harder questions. How many of those leads answered the phone? How many knew who you were before you called? How many already trusted you?
Not many. Most of them said something like "I did not fill anything out, I do not know what you are talking about."
In my experience, Google PPC leads convert at about 1%, maybe 2% over time. You are paying real money to interrupt people who never asked for you.
The easy route has to stop today. The easy route was calling a stranger, whether that was a cold call or a purchased lead.
Your database is still your number one source of business. That is exactly the problem. Most agents have no system for growing that database with people who already like them.

AI models now pull from Google and YouTube to answer questions. When someone asks Gemini for the best real estate agent in their city, video content feeds that answer.
I have seen reports of a 40 to 50 percent increase in large language models using Google and YouTube to make referrals. That trend is moving fast.
Some people call this GEO, or generative engine optimization. Others call it AEO, answer engine optimization. The label does not matter. Being the source the AI quotes does.
Google has already made its direction clear. AI mode is becoming the main experience. Over the next few months you will see less of the old results page.
Here is the part most agents miss. Google Business Profiles, pay-per-click, and Local Services revenue are not fully embedded in AI mode yet.

That is why agents stay on YouTube for 10, 12, 13 years and never generate a deal.
I coach at least a half dozen people who posted for over five years with zero results. They were recording and posting without ever learning.
That is like learning real estate but never studying the market. Or showing up to a listing presentation with no presentation and winging it. Once we dialed them in, everything changed.
Here is one of my favorites. We took a client from a $150,000 average sale price to almost $1 million by attacking one affluent area about 45 minutes outside his city.
He is now the number two agent in that market. Then he called me worried because the two top agents were starting YouTube channels.
We looked at them. No SEO. No thumbnails. Just music, no hooks, nothing. I told him it was fantastic news.

YouTube tells us the algorithm wants to see 10 to 15 consistent videos before it trusts you. At one video a week, that means 10 to 15 weeks before you see any love.
Most agents quit at week six. That is the entire reason your market is open.
Here is the proof. I have a client with beautiful production quality who posted once a week. He grew to 3,000 or 4,000 subscribers in his first year.
I have another client who posted five times a week with no mic and no edits. Horrible quality. She grew to 100,000 subscribers in her first year.

If you are making videos because you think you should, or because they are fun for you, you are making a mistake.
Review your competitors. Find which videos are performing. Then remake those, better.
It will be property tours. It will be expertise videos. It will be neighborhood and price-point searches. Do those whether you like them or not.
I learned this the hard way. I once spent about 30 hours on a video where I crawled into the middle of the Sydney Bridge to capture a time lapse. I thought it was the best thing I had ever made.
It got zero views.
That same day I shot a quick video on my phone. It got 4 million views.
It does not matter what I like. It does not matter what you like. It only matters what the audience likes. Build your topics around the four content pillars that turn a channel into a lead machine.
