Google published its last public algorithm document years ago. They have not published one since. That means everyone teaching you YouTube, including me, is working from tests and results. What I teach today is not what I would have taught six months ago, because we tested more, something better worked, and we changed.

Your brain stores about two brands per category. Name a streaming service and you will say Netflix or Hulu. Your goal is to be one of the two names people say when they say "real estate" in your market.

This is not soft science. It is how recall works. Ask someone for a soda brand, a rideshare, a search engine. You get one or two answers, fast, every time.

Quantity Beats Production Value

Three channels started at the same time in the same markets. The one with the worst production and the most videos won by a wide margin.

Channel one was a coaching client with the best videos, best production, best content, one video a week. Channel two was also a client with really good production and good camera presence, three videos a week. Channel three did five videos a week. No editing. Shot on a phone. He never appeared on camera once. Just property tours, every single day.

Your clients watch roughly 17 hours of video every week. Since almost nobody is publishing that much, the person filling those hours in your market is your competitor.

Compare that to the standard touch plan we all teach. Four personal conversations a year with your sphere. Twenty four emails. Twelve pieces of mail. A couple of social touches. Two handwritten cards.

Now imagine your face in front of those same people every day. Every time they open Instagram, you are there. Every time they open YouTube, you are there. Every time they open TikTok, you are there.

I know TikTok is a bad word for some of you. I have a 65 year old client who pushes all of her reels to TikTok. She has closed six deals from it this year.

The point is not to add five new jobs to your week. The point is to record one video and put it everywhere. Two hours of work can take a real chunk out of those 17 hours. That is the promise of a proper content system.

Google owns YouTube. Google is a search engine. So YouTube behaves like one. People go there to find answers, not to scroll.

I love Instagram. I have around 500,000 followers there and about a million people across all my channels combined. I am not telling you to give anything up. I am telling you to build the base on YouTube and push it everywhere else.

Here is what trust looks like in practice. Your uncle refers you to his work buddy. You walk up to the house and the wife comes running down the stairs, hugs you, and says, "We watch all your videos, you are part of the family, come in."

Short Form Gets Attention, Long Form Gets Trust

Shorts get you found. Long form gets you hired. Run both from one channel and the platform rewards you for it.

I ran two one year tests. On one channel, only two shorts a day for a full year. On another, one long form video three days a week. Results after twelve months:

  • Shorts only: about 1,200 subscribers
  • Long form only: about 10,000 subscribers
  • Both together: everything 5x'd

My channel is mostly long form now, and 70% of the people who land on it arrive through my shorts. The analytics show them going straight from a short to a long form video, and the long form converts them into a potential buyer or seller.

Watch Time Math: Why 18 Minutes Wins

YouTube does not care whether people finish your video. It cares about average view duration. That single fact should change the length of every video you make.

Every client tells me the same thing. "Coach, I cannot post a video longer than three minutes. Nobody watches a property tour that long." Wrong. If I am buying a house in Beverly Hills, I want to see the pantry. I want to see the bathrooms. Show me everything. Your mind is lying to you because you do not watch it, so you assume nobody does.

Then comes objection two. "I do ten videos at three minutes and people watch all three. If I do ten at fifteen minutes, they only watch eight and I get penalized."

Run the math. Ten videos at eight minutes watched gives YouTube 80 minutes. Ten videos fully watched at three minutes gives 30 minutes. The longer videos delivered more than double the watch time even with a lower completion rate. The algorithm pays you for the minutes.

We ran an AI analysis across 10 million YouTube videos in all categories. There is a spike at three minutes, and that spike is music videos. Ignore it.

The real jump happens at eight minutes, because YouTube makes money on mid-roll ads and those start at eight minutes. The lift there is roughly 200% over the four minute mark. Just past eight minutes there is about a 20% dip, and YouTube appears to punish that obvious gaming of the line.

The peak sits at 18 to 20 minutes. That is TED talk length, and TED talks are 18 minutes for a reason.

So here is the rule. Aim for 18 to 20 minutes. Over 10 is decent. Over 12 is better. If you make something an hour long, split it into part one and part two. Two videos get twice the love, and telling people to come back for part two brings them back every time.

What Happened When I Changed Only Video Length

I changed nothing on my van life channel except video length. Subscriber growth went from 1,000 a month to 20,000 a month.

If you sort my videos by oldest, the first ten months of uploads are all three minutes long. At that point the channel was gaining about 1,000 subscribers a month. We moved everything to five minutes because that is what we thought the number was at the time.

Growth doubled to 2,500 subscribers a month. Same number of videos. Same content. Same quality. Same editor. Only the length.

We kept researching and I told my team every video had to run 15 to 18 minutes minimum. The result was 20,000 subscribers a month. Again, nothing else changed.

So this is not what I believe. It is what I have done and what 30 to 40 of my clients have now done. Some of them had been on YouTube for 13 years with under 100 subscribers and zero deals. The Weekly Non-Negotiable and the 10 to 15 Video Rule

The algorithm measures consistency in videos, not weeks. YouTube executives have said publicly it takes 10 to 15 videos before the platform starts rewarding you, and that figure lines up with what we see in client channels.

Do the math on your own schedule. One video a week means 10 to 15 weeks before steady growth. One video a month means 10 to 15 months.

Here is where people break. You publish weekly for ten weeks. The views are not there yet, or the leads have not shown up, so you take two weeks off.

You just restarted the clock. That is why the weekly non-negotiable exists. Same day, same time, similar length. Commit or do not start.

Content types that work for agents:

  • Property tours. The number one thing people search on YouTube. Highest traffic, lowest conversion.
  • Neighborhood tours. A seller does not need a property tour, but they will list with the agent who clearly knows their street.
  • Market updates. Might only get 30 views. One of those views decides you are smart and calls you.
  • Restaurant and local developer interviews. Clients running these are generating seven figures.

The Omnipresence System: Record Once, Publish Everywhere

One long form video becomes 25 to 30 pieces of content. What used to take my team five hours now takes about 45 minutes with AI.

Drop your long form video into an AI clipping tool like Opus Pro or Submagic. The tool kicks out 10 to 15 shorts, done for you, and scores each one against the algorithm. For me, anything over 90 gets posted.

Now the math on 25 to 30 assets:

  1. Five shorts posted to YouTube, Instagram, TikTok, and Threads. That is 20 pieces.
  2. Four or five screenshots and quotes turned into Instagram carousels. Another five pieces.
  3. The long form posted to your Facebook business page and LinkedIn. Two more.

One recording session. Everywhere your market looks. You run into a past client at the grocery store and they say, "I see you everywhere." You stop chasing them and they start chasing you.

For editing, I use Descript. It has a built-in teleprompter, one button fixes my eye contact, and highlighting a sentence and hitting delete removes it from the video. Another button strips out every um and pause.

Now the hard part. Perfect is the enemy of done. Every piece of content you post will outperform the piece you never posted.

I do not like myself on video, so here is my rule. I record and hand it to my VA team. They watch the finished product and sign off, my wife signs off, and then it gets posted. My team knows I will never take a video down, and they also know that if I saw it first, it would never go up. That system is why I publish. Confidence does not come first. Reps come first. Do the thing enough times and the confidence shows up behind it.

Your brain has to rewire, and that takes repetition. The first few days of anything new feel clunky because the old wiring is still active. Keep going and the new wiring becomes easier than the old. This is exactly why I teach batch filming. Camera skills decay like software skills. Speaking, hand movement, reading a teleprompter, all of it. Film for eight hours in a day, every week or every other week, and you get good quickly. When you get good, you get authentic. When you get authentic, people follow you.

My standard is one full length video a week, minimum. The minute you tell me you want three a week, I want you to have five to ten in the can first, so a vacation or a problem does not break your streak.

Energy is perfection. Show up as yourself. People will follow energy long before they follow polish.

What This Looks Like When Clients Actually Do It

Three clients, three different approaches, three sets of real numbers. None of them needed a production crew.

Client one had a channel going nowhere. Four years ago she posted 18 videos averaging two minutes. Two years ago, 60 videos at three minutes. She sat around 4,000 subscribers. This year she posted 156 videos averaging 12 minutes. She is at 130,000 subscribers, closed 92 deals, 48 of them from YouTube, and currently holds about 45 listings in a market that only has 400 listings total. She shoots on a phone and her husband does quick edits.

No Excuses: Where to Start This Week

If you tell me you do not have time, my answer is that you do not have time not to. Here is the minimum viable plan. Nothing fancy, nothing expensive.

  1. Publish one video a week. Same day, same time.
  2. Run 15 to 20 minutes. Split anything over an hour into part one and part two.
  3. Batch film. Shoot a day's worth at once and build a buffer of five to ten.
  4. Run it through AI. Pull five to ten shorts, post anything scoring above 90.
  5. Distribute everywhere. YouTube, Instagram, TikTok, Threads, X, plus long form on Facebook and LinkedIn.
  6. Hold for 10 to 15 videos before you judge results. Do not stop at week eight.
